Based on our experience supporting over 1,000 IT projects, we developed a unique model built around three critical touchpoints with end users \u2014 the <\/span><i><span style=\"font-weight: 400;\">Three-Exposure Model<\/span><\/i><span style=\"font-weight: 400;\">.<\/span><\/p>\n<p><b>Why three exposures?<\/b><\/p>\n<p><span style=\"font-weight: 400;\">The model is based on the insight that user adaptation to a new system requires several \u201ctouches\u201d at different stages of the project. Each exposure serves a distinct purpose in building readiness, trust, and engagement.<\/span><\/p>\n<p><b>First exposure: Building understanding and motivation<\/b><\/p>\n<p><span style=\"font-weight: 400;\">The first exposure focuses on three main goals:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Understanding the business rationale behind the change<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Creating initial motivation to engage in the process<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Building a positive reputation for the project<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">At this stage, we present users with the big picture \u2014 the business drivers for the change and the expected benefits, both at the individual and organizational levels.<\/span><\/p>\n<p><b>Second exposure: Encountering the new reality<\/b><\/p>\n<p><span style=\"font-weight: 400;\">The second exposure includes:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">In-depth familiarity with the new processes<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Identifying opportunities and gaps from the users\u2019 perspective<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Initial hands-on experience with the system<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">This is the stage where users begin to truly \u201ctouch\u201d the change \u2014 understanding how it will affect their day-to-day work, and raising practical concerns and questions.<\/span><\/p>\n<p><b>Third exposure: Preparing for go-live<\/b><\/p>\n<p><span style=\"font-weight: 400;\">The third exposure focuses on:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Preparing for potential scenarios and failure cases<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Familiarity with the support and guidance framework<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Aligning expectations ahead of go-live<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">The goal at this stage is to build user confidence \u2014 ensuring they know how to operate in different situations and feel fully supported during the transition period.<\/span><\/p>\n<p><b>The key to success: mitigation, timing, and continuity<\/b><\/p>\n<p><span style=\"font-weight: 400;\">The success of the model depends on two core factors:<\/span><\/p>\n<ol>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Precise timing of each exposure in alignment with the project phases<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Maintaining continuity and coherence between exposures<\/span><\/li>\n<\/ol>\n<p><span style=\"font-weight: 400;\">It is important to note that between exposures, complementary activities take place, such as management workshops, change agent training, and internal communication initiatives.<\/span><\/p>\n<p><b>Proven results in the field<\/b><\/p>\n<p><span style=\"font-weight: 400;\">Implementing the model across dozens of organizations has led to impressive results:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Faster return to full productivity<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">High system adoption rates within the first month<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">High user satisfaction with both the change and the implementation process<\/span><\/li>\n<\/ul>\n<p><b>In conclusion<\/b><\/p>\n<p><span style=\"font-weight: 400;\">The Three-Exposure Model provides a structured framework for implementing complex change while addressing both the psychological and practical needs of users.
